AI Readiness Isn't About Technology
When executives ask "Are we ready for AI?" they're usually thinking about tools and platforms. Should we buy Databricks or AWS SageMaker? Should we hire data scientists or partner with a consultancy? These are important questions, but they're premature. Technology is the easiest part of AI adoption. The real barriers are organizational: data quality, team capabilities, process maturity, and governance structures.
We've seen organizations spend millions on AI platforms only to discover that their data is too messy, their teams too siloed, or their processes too rigid to benefit from what they bought. We've also seen lean teams with modest budgets deliver transformative AI applications because they had the organizational foundations in place.
That's why we developed this 10-point checklist. It gives organizations an honest, structured assessment of where they stand across four dimensions: data readiness, organizational readiness, technical readiness, and strategic readiness. The goal isn't to score perfectly before starting — it's to know where the gaps are so you can address them in parallel with your AI initiatives.
The 10-Point Checklist
1. Data Inventory
Do you know what data you have, where it lives, and who owns it? Most organizations can't answer this question completely. You can't build AI on data you can't find.
A data inventory isn't a one-time spreadsheet exercise — it's an ongoing practice. It should cover every data source in the organization: production databases, data warehouses, spreadsheets on shared drives, data collected by third-party SaaS tools, data from partners and vendors, and data generated by IoT devices or sensors. For each source, document what it contains, how it's structured, how frequently it's updated, who's responsible for it, and what access controls are in place.
The most common failure here is shadow data — datasets that live outside the official data infrastructure. Critical business data sitting in departmental spreadsheets, personal laptops, or niche SaaS tools that the data team doesn't know about. Often, these shadow datasets contain exactly the information an AI model needs.
A practical starting point is to interview department heads and ask: "What data do you use to make decisions?" Then trace each answer back to its source. You'll be surprised by how much critical data lives outside the systems your IT team manages.
2. Data Quality
Is your data clean, consistent, and complete? If your CRM has 40% duplicate records or your product catalog has inconsistent naming, AI will amplify those problems, not fix them.
Data quality has several dimensions, and AI is sensitive to all of them:
- Completeness: What percentage of records have missing values for critical fields? A model can handle some missing data, but if 30% of your records are missing the most predictive feature, no algorithm will compensate for that.
- Consistency: Is the same entity represented the same way across systems? If "IBM" appears as "IBM Corp," "International Business Machines," and "I.B.M." in your CRM, a model can't reliably join data about that customer across sources.
- Accuracy: Does the data reflect reality? Outdated email addresses, incorrect job titles, and stale pricing data will mislead any model trained on them.
- Timeliness: How fresh is the data? A customer churn model trained on data that's 6 months old may miss emerging patterns. A recommendation engine using yesterday's inventory data might suggest out-of-stock products.
- Validity: Does the data conform to expected formats and ranges? Ages of 350, negative prices, and dates in 2087 are data quality issues that can corrupt model training.
You don't need perfect data to start with AI — no one has perfect data. But you need to know where the quality issues are so you can either fix them, work around them, or choose use cases that aren't affected by them. Invest in a data quality monitoring tool (Great Expectations, Monte Carlo, Soda) that continuously profiles your data and alerts you when quality degrades.
3. Data Accessibility
Can the right people access the right data without filing IT tickets? If getting a dataset takes two weeks of approvals, your AI initiative will stall before it starts.
Data accessibility is about more than permissions — it's about discoverability, documentation, and self-service. Your data team should be able to find relevant datasets, understand what they contain, assess their quality, and access them for analysis without waiting for someone else to extract or prepare the data.
The gold standard is a data catalog — a searchable index of all datasets in the organization with metadata about their contents, lineage, quality scores, and access policies. Tools like Alation, Collibra, Amundsen (open-source), and Databricks Unity Catalog provide this capability. Without a catalog, data discovery is a game of "ask around and hope someone knows."
Data access should follow the principle of least privilege with minimal friction. People should have access to the data they need for their role — no more, no less — and getting that access should be fast and self-service. A request that takes two weeks to process isn't "governed" — it's bottlenecked. Automated access request workflows with manager approval can reduce access provisioning from weeks to hours.
4. Clear Use Cases
Have you identified specific business problems where AI could add measurable value? Vague goals like "use AI to improve operations" lead to unfocused, expensive experiments.
The best AI use cases share three characteristics:
- High value: The problem costs real money or leaves significant revenue on the table. A use case that saves $50K/year isn't worth the organizational overhead of an AI project. Aim for use cases with at least $500K in potential annual impact.
- Data-rich: There's existing data that's relevant to the problem, in sufficient volume and quality to train a model. If you need to start collecting data from scratch, you're 12-24 months from a viable model.
- Clear feedback signal: You can measure whether the model's predictions were correct, within a reasonable timeframe. Without a feedback signal, you can't evaluate or improve the model. Use cases with delayed or ambiguous feedback are much harder to succeed with.
We recommend creating a prioritized list of 5-10 potential use cases, scored on value, feasibility, and strategic alignment. Start with the one that has the highest feasibility-to-value ratio — not necessarily the biggest potential impact. A smaller win that demonstrates value quickly builds organizational momentum for larger investments.
Avoid the trap of starting with the "sexiest" use case. A flashy computer vision project might excite the team, but if the foundation (data quality, infrastructure, team skills) isn't there, it will fail and set back AI adoption by years. A less exciting but more feasible use case — like automating invoice categorization or improving demand forecasting — builds the organizational muscle for bigger ambitions.
5. Executive Sponsorship
Is there a senior leader who will champion the AI initiative, allocate budget, and remove organizational blockers? Without sponsorship, AI projects die in committee.
Effective AI sponsorship requires more than signing a budget request. The sponsor needs to actively advocate for the initiative in leadership meetings, resolve conflicts between departments (data science needs access to production data; IT says no), make trade-off decisions when timelines slip or scope changes, and protect the team from "shiny object" distractions.
The ideal sponsor is a business leader — a VP of Operations, Head of Sales, or Chief Commercial Officer — rather than the CTO or CIO. AI projects sponsored by business leaders are more likely to focus on business outcomes (because the sponsor cares about those outcomes), more likely to get adoption (because the sponsor has authority over the end users), and more likely to sustain funding (because the sponsor can directly attribute business results to the AI investment).
Technology-sponsored AI projects tend to focus on technical capabilities ("build a machine learning platform") rather than business outcomes ("reduce customer churn by 15%"). The former creates infrastructure; the latter creates value. Both are important, but value should lead.
6. Talent & Skills
Do you have (or can you hire/contract) people who understand data science, ML engineering, and the business domain? You need all three, not just one.
A common misconception is that AI adoption requires hiring a team of PhD data scientists. In reality, the most critical skill gaps are often in ML engineering (the people who deploy, monitor, and maintain models in production) and domain expertise (the people who understand the business problem well enough to know whether the model's output makes sense).
A realistic AI team for a first project includes: one data scientist who can build and evaluate models, one ML/data engineer who can build pipelines and deploy models, one domain expert who can validate results and champion adoption, and a part-time project manager who keeps everyone coordinated. For many mid-size companies, contracting the data science and engineering roles while providing domain expertise internally is the most practical path.
Invest in AI literacy beyond the technical team. Business leaders, analysts, product managers, and operational staff should understand what AI can and can't do, how to evaluate AI outputs, and how to provide useful feedback. This doesn't require coding skills — it requires conceptual understanding. Short workshops, lunch-and-learns, and pilot participation are effective ways to build this literacy.
7. Technical Infrastructure
Do you have cloud infrastructure, data pipelines, and compute resources sufficient to train and serve models? A laptop won't cut it for production AI.
The specific infrastructure requirements depend on your use case, but at minimum you need: a cloud account (AWS, Azure, or GCP) with the ability to provision compute resources, a centralized data storage layer (data warehouse or lakehouse), a way to schedule and orchestrate data pipelines, and a deployment mechanism for model serving (containerized APIs, serverless functions, or managed ML services).
You don't need to build all of this from scratch before starting. Cloud providers offer managed services (SageMaker, Azure ML, Vertex AI) that bundle most of these components. For a first project, a managed service is almost always the right choice — it minimizes operational overhead and lets the team focus on the model and the business problem. You can migrate to more customized infrastructure later as your needs mature.
One often-overlooked infrastructure requirement is GPU access for model training. If your use cases involve deep learning (NLP, computer vision, time series), you'll need GPU instances. These are expensive — a single training run can cost hundreds or thousands of dollars in compute. Budget for experimentation, not just the final training run.
8. Change Management Capacity
Is your organization willing to change workflows based on model outputs? The best model is useless if people won't adopt it.
Change management for AI is harder than for traditional technology projects because AI introduces uncertainty into workflows that were previously deterministic. A new CRM system might change how salespeople log their activities, but it doesn't change the fundamental logic of their work. An AI-powered lead scoring system changes what leads they prioritize — and that feels risky.
Assess your organization's change capacity honestly. Has the organization successfully adopted new tools and processes in the last two years? Is there a culture of experimentation, or does failure carry stigma? Do frontline employees have input into process changes, or are changes imposed top-down? Organizations with strong change management muscles — typically those with a history of successful technology adoption — will adopt AI more easily.
For organizations with low change capacity, start with AI applications that augment existing workflows rather than replacing them. A model that provides a recommendation alongside a human's existing judgment is much easier to adopt than one that automates the decision entirely. Build trust gradually, then increase automation as confidence grows.
9. Governance Framework
Do you have policies for data privacy, model transparency, bias mitigation, and ethical AI use? Regulators and customers increasingly expect this.
AI governance isn't just a compliance checkbox — it's a risk management framework. Without governance, you risk deploying models that discriminate against protected groups, make decisions you can't explain to regulators, use data in ways that violate privacy regulations (GDPR, CCPA, HIPAA), or produce outcomes that damage your brand reputation.
A practical AI governance framework should address: what data can be used for what purposes, who approves model deployment, how model fairness is evaluated and monitored, how model decisions can be explained to affected individuals, how models are retired when they're no longer performing, and how incidents (biased predictions, data breaches, system failures) are handled.
You don't need a 50-page governance document to start. Begin with a one-page AI ethics policy that articulates your principles, a model risk card template that documents each model's purpose, limitations, and known biases, and a simple approval process for deploying models that affect customers or employees. You can formalize and expand the framework as your AI portfolio grows.
10. Success Metrics
Have you defined what success looks like — in business terms, not technical terms? If you can't measure it, you can't prove value.
Success metrics should be defined before the project starts, agreed upon by both technical and business stakeholders, and tracked continuously throughout the project and beyond. They should include both leading indicators (model accuracy, user adoption rate) and lagging indicators (revenue impact, cost savings, customer satisfaction improvement).
Be specific. "Improve customer satisfaction" is not a success metric. "Increase NPS from 42 to 50 within 6 months of deployment" is a success metric. "Reduce manual review time" is not a success metric. "Reduce average invoice processing time from 12 minutes to 3 minutes, saving 2,400 hours per year" is a success metric.
Include negative success criteria too — conditions under which you'd consider the project a failure and stop investing. "If the model's false positive rate exceeds 10%, we will pause deployment and investigate." This kind of pre-commitment prevents the sunk cost fallacy from keeping a failing project alive.
Scoring Your Readiness
Rate each item on a scale of 1 (not started) to 5 (mature). Here's a rough guide for scoring:
- 1 - Not started: No awareness or activity in this area.
- 2 - Awareness: The need is recognized, but no formal action has been taken.
- 3 - In progress: Initial steps have been taken, but the practice is inconsistent or incomplete.
- 4 - Established: A consistent practice is in place and followed across most of the organization.
- 5 - Mature: The practice is well-established, continuously improved, and a source of competitive advantage.
A total score below 25 suggests you need foundational work before investing in AI models. Focus on data quality, infrastructure, and governance. These investments pay dividends regardless of whether you pursue AI — clean, accessible, well-governed data is valuable for traditional analytics too.
Between 25 and 40, you're ready for focused pilot projects. Pick a high-feasibility use case, build a small team, and prove value quickly. Use the pilot as a learning exercise: document what worked, what didn't, and what infrastructure gaps you discovered.
Above 40, you're positioned to scale AI across the organization. Invest in a platform strategy, build a center of excellence, and establish a pipeline of use cases prioritized by business value.
The goal isn't to score a perfect 50 before starting — it's to know where the gaps are so you can address them in parallel with your AI roadmap.
Most organizations we work with score between 20 and 35 on their first assessment. That's perfectly normal, and it's exactly the right place to start the conversation about what to build first and what foundations to strengthen. The assessment itself is valuable — it surfaces gaps that leadership may not have been aware of, creates alignment on priorities, and establishes a baseline that you can measure progress against over time.
What to Do With Your Score
The checklist isn't a gate — it's a map. Low scores in some areas don't mean "don't do AI." They mean "address these gaps as part of your AI initiative, not before it." The most successful AI programs we've seen treat readiness gaps as parallel workstreams: while the data science team builds a model, the data engineering team improves data quality, the legal team drafts governance policies, and the change management team prepares end users for the new workflow.
Re-assess every six months. Your scores should be trending upward across all dimensions as your organization builds AI maturity. If they're not, you have an execution problem, not a strategy problem — and the checklist will tell you exactly where to focus.
AI readiness is a journey, not a destination. Every organization starts somewhere, and the ones that succeed are the ones that start honestly, invest systematically, and iterate relentlessly.
